  1. Admin CMS + Sentry live across every service

    Shipped an Admin CMS so marketing and ops can manage offers and help content directly, no developer required. Sentry now integrated across every service for real-time error monitoring. Issues get detected and triaged as they happen, not when a customer reports them.

  2. Q1 closes with 13 production releases

    End of Q1 2026: 13 production releases and 6 major features shipped over the quarter. Roughly 10× the speed of the previous agency setup. Velocity has compounded as the AI-first dev workflow has matured.

  3. Platform infrastructure upgrade unblocks marketing stack

    Completed a platform infrastructure upgrade that brought the stack onto modern standards. Unblocked the modern marketing toolchain. Analytics and affiliate tracking now run in production, giving marketing visibility and a new acquisition channel.

  4. Service-provider booking app + customer dashboard

    Shipped a refreshed mobile-first booking experience for service partners (clean booking flow, per-partner theming) and a customer dashboard with one-tap rebook on web. Repeat-booking rates lifting across channels.

  5. Safety net foundations in place

    Stood up automated integration tests, CodeQL security scanning on every pull request, strict type checking front-to-back, and dependency monitoring. The infrastructure was deliberately front-loaded so AI-first development could ship fast without breaking things.

  6. Source code + CI/CD reclaimed in-house

    Migrated all source code to GitHub and rebuilt the deployment pipelines on GitHub Actions under WashDoctors’ own control. End-to-end visibility from code to production restored. This unlocked everything that followed.

  7. F-CTO + AI-first dev engagement starts

    Engaged as fractional CTO and hands-on dev partner for WashDoctors. Engagement designed from day one to move the platform away from a traditional agency model and onto AI-first development. First weeks focused on assessment, roadmap, and building the case for taking the platform in-house.

The Client

WashDoctors is a mobile car wash and valeting platform that connects customers with trained technicians. The platform spans a customer-facing marketplace, a partner booking experience, an admin panel, and a mobile app. The stack is .NET and Angular, hosted on AWS.

The Context

When the engagement began in October 2025, WashDoctors’ platform had been built and maintained externally. The arrangement worked when the business was smaller, but as WashDoctors grew, the cadence couldn’t keep up. New features took too long to land. Bugs took too long to fix. Marketing and ops couldn’t move quickly when the platform needed to respond to them.

WashDoctors needed to take ownership of the technology and lift the cadence, without standing up an in-house engineering team and the management overhead that comes with it.

What we did

F-CTO + AI-first dev, from day one

We’ve been WashDoctors’ F-CTO and hands-on dev partner since October 2025. One engagement, both halves: the strategic decisions about what to build, when, and why, plus the AI-first engineering that ships the work.

The brief from day one was to move the platform off the traditional agency model and onto a faster, AI-first development workflow under WashDoctors’ own control. The early phase of the engagement was deliberately about getting the foundations right. The recent phase has been about scaling output now those foundations exist.

For WashDoctors, that means continuous technical leadership across architecture, roadmap, technical risk, and hiring decisions, all without a full-time CTO hire. The same partner who sets the direction also writes the code that gets you there.

Took the platform in-house

Early in the engagement, we migrated all source code to GitHub and rebuilt the deployment pipelines on GitHub Actions under WashDoctors’ own control. End-to-end visibility from code to production was a prerequisite for everything that followed. WashDoctors now owns its entire deployment chain, with full visibility at every stage.

AI-first development, day to day

AI tooling sits across the entire development lifecycle here: writing code, reviewing code, generating tests, identifying bugs. This is how the platform is built day to day, not a side experiment.

The practical impact is that the engagement is producing the kind of output you’d normally expect from a much larger team. The features below were all shipped inside a single quarter. That is roughly 10× the speed of the previous agency-led model.

Service-Provider Booking App

A refreshed, mobile-first booking experience for partner technicians. Cleaner booking flow, per-partner theming, and four rounds of iteration to land it. Service providers now have a booking experience that matches their own brand.

Customer Dashboard

Account overview, previous bookings, and one-tap rebook on the web. The mobile app already supported rebooking. The dashboard opens this up to all web customers, lifting repeat-booking rates across every channel.

Self-Serve Booking Edits

Customers can now modify their own bookings without calling support, reducing operational overhead per booking.

Technician Quality Programme

A visible quality programme for technicians, surfaced to customers at the point of booking. Top operators are recognised and rewarded, customers can see what they are choosing, and the platform reinforces the standards WashDoctors trains its partners to.

Platform Infrastructure Upgrade

The approach
